Private AI Pentesting Costs: Measure Useful Evidence per Run

Sources checked: . FailSafe Research.

Cheap tokens do not make a cheap assessment if the team spends days correcting unsupported findings. Expensive hardware does not make a useful assessment either. Compare the cost of producing evidence your engineers can act on.

Choose the unit of useful work

Define an accepted result: a reproducible finding, a documented coverage decision or a completed remediation check. Record the target, access, budget and evidence requirements. Avoid dividing an infrastructure bill by raw alert count, which can reward duplication. A small controlled task set gives procurement a practical denominator and makes it clear which work was actually completed under the proposed deployment constraints.

Include the people in the workflow

Track scoping, environment preparation, report review, disputed findings, remediation clarification and retesting. For private infrastructure, add maintenance, access review and incident response. Hosted services may shift some work to the provider without eliminating it. Ask who performs each task and what the proposal includes. The organization’s receiving effort is part of delivery cost even when it appears in a different budget.

Compare normal runs and failure cases

Include unavailable inference, a failed tool, a stalled task and a model output that lacks evidence. Record the recovery effort and whether the assessment can resume without repeating unsafe actions. A best-case demo is insufficient for capacity planning. Keep cloud consumption, local capacity and service charges in separate columns so finance can compare assumptions without confusing capital expenditure with a per-assessment operating expense.

Use a bounded decision before scaling

Run a pilot with the same target and acceptance criteria for each configuration. Review accepted evidence, elapsed time, operator effort and the ability to repeat the test after a change. Do not extrapolate a single synthetic run into a universal savings percentage. The result should support a specific next decision, such as which model handles a defined workload and which tasks require a different configuration or human investigation.

FailureRecovery cost and incomplete tasks

Measure the FailSafe operating workflow

FailSafe’s model and deployment choices let you evaluate a complete operating workflow. Ask for the proposed scope and responsibility split, then assess cost against useful evidence rather than an unsupported promise about cheaper inference.

Start with FailSafe deployment options, SWARM and the GlassBreak cyber model. For a side-by-side assessment, plan a matched evaluation. Custom enterprise deployment is scoped separately from the first-pentest offer.
