AI Agent Secrets: Keep Credentials Behind the Tool Boundary

An assistant may need a tool to use a credential without needing to see that credential itself. Consider a cloud-inventory agent whose backend signs requests to an authorized account. If the service returns the access token in a debug field or error message, the model and conversation history may become an unintended secret store. This review follows the credential lifecycle around the tool boundary and asks which components can observe sensitive values during normal operation and failure.

Define the boundary before testing

Inventory secret sources, execution identities, token lifetimes, rotation ownership, logs, traces, error handlers, and support exports. Use fake credentials with recognizable markers and a mocked provider wherever possible. Ask which secrets the model genuinely needs to process; usually the business operation can be represented without exposing credential material. Define where a secret may appear and where it must be redacted. Include developer diagnostics and analytics because sensitive values can leave the primary application through operational tooling.

Run a bounded assessment

Run a successful synthetic tool call, an authentication failure, a provider timeout, and a malformed response through approved fixtures. Inspect the model-visible tool result, browser network response, conversation export, application logs, and analytics schema. Exercise documented rotation and revocation with the owner. Check whether cached workers continue using the old fake credential after the agreed cutover. Do not paste real keys into prompts or collect production tokens as evidence. The test should measure handling behavior, not create a new secret exposure.

Keep evidence an engineer can use

Keep a channel-by-channel result for the synthetic marker, including the producing component, retention policy, and access role. A report should distinguish a model-visible secret from a restricted log entry that is permitted under policy, and from a log entry exposed to too many operators. Record redaction failures without copying actual secret values into a ticket. If third-party monitoring cannot be inspected, document that evidence gap. Screenshots should show marker identifiers and decisions, not transferable credentials or customer account details.

Interpret the result and retest

Retest both success and error paths after remediation; masking the ordinary response may leave an exception handler unchanged. Confirm legitimate tools continue working after credential rotation and that revoked grants fail safely. OWASP secrets-management guidance provides the lifecycle reference. A passing review cannot prove a secret has never leaked historically or that an external processor deleted an old value. If real exposure is suspected, handle revocation and incident response as a separate operational task rather than relying on a future prompt filter.

Assessment scope and next steps

This is a proposed defensive assessment workflow, not a finding about a particular product. Use a staging environment, synthetic records, approved test identities, and an agreed stop condition. Record the model, connector, policy, and application versions so a later result can be compared with the same configuration. Unavailable evidence should remain an explicit coverage gap.

Prefer a design where an execution service handles the credential and the model receives only the business result it needs.

They can test handling paths safely. State the covered channels and configurations; they do not prove historical secrets were never exposed.
